Step 01 — Diagnose  ·  Performance Architecture Product Suite

Before you can redesign the system, you need to see it.

The Friction Architecture Diagnostic is the structured entry point into Performance Architecture. It produces a Friction Map: a precise, board-shareable picture of where structural drag is suppressing performance across your organisation — and which redesign moves would release the most.

Not a survey. Not a culture audit. A diagnostic that triangulates what your organisation actually does — its decision records, its meeting patterns, its operational rhythms — to identify the structural conditions that are costing you performance you cannot currently see.

Most organisations are already investing in the solution. They haven't yet identified the problem.

Leadership programmes. Culture initiatives. Restructures. Better communication. These are not wrong interventions — they are interventions applied without a structural diagnosis. And without one, even well-designed change lands in a system that was never examined, and the same patterns reassert themselves within months.

The Friction Architecture Diagnostic changes that starting point. It does not tell you what to do. It tells you what is actually happening — with enough precision that the right interventions become obvious, and the costly wrong ones become avoidable.

“The most expensive thing an organisation can do is redesign confidently in the wrong direction. The second most expensive is to keep trying the same interventions and expecting different results.”

This is the diagnostic that makes the board conversation possible — not because it reframes the problem as cultural or human, but because it quantifies it as structural and commercial.

A structured diagnostic across twelve architecture domains. Completed in thirty minutes. Results within a week.

Three to five of your senior leaders each complete the diagnostic independently — online, via a secure link, at a time that suits them. It takes thirty minutes per person. There are no right or wrong answers. The diagnostic is not a test of knowledge or opinion — it is a structured map of how your organisation actually operates across twelve specific architecture domains.

Within a week of completion, you receive your Friction Map: a written report that shows where structural friction is concentrated, which neural conditions are most compromised, and where targeted redesign would produce the greatest release in performance.

The report is followed by a debrief call of thirty to sixty minutes with your senior leadership team. This is not a presentation of findings. It is a working session — designed to be taken directly into a board or SLT conversation about where to focus next.

Step 1  Book and brief

Once booked, you receive a short briefing note — one page — explaining what the diagnostic covers and how to prepare your three to five senior leaders. No pre-reading required. No preparation beyond fifteen minutes of calendar time.

Step 2  Complete the diagnostic

Each senior leader receives a secure link and completes the diagnostic independently. Thirty minutes per person. Online, at their own pace. The questions cover all twelve architecture domains — from how strategic direction is communicated to how the physical and cognitive environment is structured.

Step 3  Receive your Friction Map

Within one week of the final completion, you receive your written Friction Map report. It identifies where structural drag is concentrated across your organisation's architecture, which of the six neural conditions are most compromised, and the three to five highest-priority redesign opportunities.

Step 4  Debrief with your SLT

A thirty to sixty minute working session with your senior leadership team — including your CEO or CFO. We walk through the Friction Map findings, answer questions, and help you frame the commercial case for the redesign moves that will deliver the most. This session is designed to be immediately actionable.

Every dimension of how your organisation is designed to work — or isn't.

The diagnostic covers all twelve architecture domains, grouped into six layers. Each domain maps to a primary neural condition — the cognitive or social state it most directly affects. This is what makes the Friction Map precise rather than impressionistic: every finding is anchored to a specific domain and a specific mechanism.

What the organisation is trying to do, and why

01  Strategy & Direction  (Clarity)

02  Governance & Decision Rights  (Agency)

How the organisation is organised to do it

03  Structure & Role Design  (Agency)

04  Work Design & Coordination  (Capacity)

How the organisation makes sense of what is happening

05  Information & Communication  (Clarity)

06  Signal, Sense-Making & External Interface  (Adaptability)

How the organisation manages its relationship with people

07  Leadership & Management Behaviour  (Safety)

08  People Systems, Incentives & Growth  (Agency)

09  Identity, Belonging & Status  (Safety)

The conditions people actually experience day to day

10  Team Climate & Social Norms  (Collaboration)

11  Physical & Cognitive Environment  (Capacity)

How the organisation learns, adapts and transitions

12  Change, Transitions & Continuity  (Adaptability)

No other diagnostic on the market covers all twelve of these domains in a single assessment. Most focus on one layer — typically culture, engagement, or leadership — and produce findings that are accurate within that layer and blind to everything else. The Friction Map is comprehensive by design: structural drag rarely emerges from a single source, and single-layer diagnostics miss the interactions between domains that cause the most persistent performance problems.

The Friction Map. And a working session to act on it.

The Friction Map report

A written report delivered within one week of completion. Structured, not narrative — designed to be read at pace by a senior leadership team and taken directly into a board discussion. The report covers:

  • Your organisation's friction profile across all twelve architecture domains — showing where structural drag is concentrated and where it is absent
  • Your scores across the six neural conditions — Clarity, Agency, Capacity, Safety, Adaptability, and Collaboration — and what they indicate about the cognitive experience of your people
  • The three to five highest-priority redesign opportunities, ranked by likely commercial impact
  • A Friction Tax estimate specific to your organisation — the senior person-weeks being lost per quarter to the structural drag patterns identified
  • A clear articulation of the structural causes behind performance patterns your leadership team will recognise immediately

The SLT debrief call

Thirty to sixty minutes with your senior leadership team — typically including your CEO or CFO. This is not a slide presentation. It is a structured working session in which we walk through the Friction Map findings, answer questions from the team, and help frame the commercial case for the highest-priority redesign moves.

The output of the debrief is a clear shared understanding of what the architecture is currently costing the organisation, and where the redesign effort should focus first. Most leadership teams leave the call with a specific next conversation already identified — either a board agenda item, a decision about the Performance Architecture Labs, or both.

Organisations where the same performance problems keep coming back — and the standard explanations no longer hold.

The Friction Architecture Diagnostic is most valuable to organisations that have already invested in the obvious interventions — leadership development, culture programmes, restructures, new performance frameworks — and are finding that the same patterns persist. The people change. The problems don't.

It is particularly well-suited to leadership teams that have a strong instinct that something structural is getting in the way, but lack the language or the evidence to bring that instinct to the board. The Friction Map gives them both.

It is not designed for organisations that have never tried to address a performance problem, or for teams looking for a quick engagement survey. If your organisation is at the beginning of its performance conversation, the Friction Tax Calculator is a faster starting point.

One diagnostic. One Friction Map. One conversation that changes what's possible.

Consider what suppressed capability is currently costing the organisation. A senior leadership team of ten people, each losing four hours a week to avoidable structural friction — unnecessary decision escalation, fragmented attention, information noise — represents forty hours of high-value cognitive output lost every week. Across a quarter, that is a conservative estimate of several hundred thousand pounds of payroll invested in work that the architecture is preventing from being done.

Against that number, the Friction Architecture Diagnostic is not a cost. It is the mechanism for identifying exactly where that loss is occurring and which redesign moves would recover it — with enough precision to take to a board, and enough specificity to act on without a six-month strategy process.

“The diagnostic does not create the business case for change. It reveals the business case that was already there — and puts a number on it.”

The Friction Map surfaces what leadership teams already sense — and puts a commercial number on it.

Across the organisations that have completed the Friction Architecture Diagnostic, a consistent pattern emerges: the performance drag the leadership team had attributed to people, culture, or execution gaps turns out, on closer examination, to be structural. The people were never the problem. The architecture surrounding them was.

“We had three hypotheses going into the diagnostic about what was slowing us down. The Friction Map confirmed one of them, complicated another, and surfaced a third we hadn't considered — and it was the third that turned out to matter most.”

The diagnostic is complete on its own. Most organisations then want to act on what it finds.

The Friction Architecture Diagnostic is a standalone product. The Friction Map it produces is immediately useful — as a board document, as the basis for a budget conversation, or simply as the first time a leadership team has seen their structural conditions clearly.

For organisations that want to move from diagnosis to redesign, the next step is the Performance Architecture Labs: intensive, evidence-based sessions that work directly on the highest-priority friction domains identified in your Friction Map. The Labs don't start from scratch — they start from the evidence you already have.
